OptimalFlow Framework™

A value delivery system for AI-human partnership. Lightweight, built for rapid experimentation, and designed to sit alongside the other frameworks and practices your team already uses.

Part I

Definition

This framework was developed to address the unique challenges and opportunities of value creation in an age of artificial intelligence. Traditional frameworks were not designed to leverage the speed of AI-human partnership, often creating friction between experimentation, learning, and delivery.

This document defines the framework, which is a value delivery system for AI-human partnership that enables teams to achieve Optimal Flow - a state of frictionless collaboration where AI acceleration and human insight combine to deliver value with sustained momentum. It provides a lightweight system for navigating complex problems through rapid, adaptive experimentation, designed to be complemented by other frameworks, tools, techniques, and practices to fit your team's specific context.

The framework's components are designed to work as an integrated system to accelerate learning and value. Modifying the core design breaks this synergy and will inhibit the framework's intended outcomes.

Part II

The Framework

The framework is founded on a set of core principles and values. It consists of three specific accountabilities, a set of continuous streams, and the artifacts.

Principles

  • Augmentation: Technology acts as the ultimate lever for human potential. We relentlessly automate predictable work to eliminate friction and ensure consistency, while partnering with AI agents as active co-creators to amplify our intelligence. By offloading routine execution to automation and cognitive load to AI, we liberate human capacity to focus on intent and stewardship, achieving optimal flow.
  • Co-Evolution: The system is designed to compound intelligence. With every cycle, human insight refines the AI's context, and AI output challenges human assumptions, making the partnership smarter and faster than either could be alone.
  • Validation: To ensure momentum translates into impact, the team must rigorously validate that every opportunity creates undeniable value and is viable with current capabilities, ensuring that flow is never wasted on the unfeasible or the unimportant.

Values

To unlock the full potential of this framework, practitioners must embody four distinct values: Impact, Learning, Adaptability, and Partnership. These values anchor the decision-making process and behaviours of practitioners.

  • Partnership: The belief that value is created through collaboration, fostering strong partnerships between team members, with AI agents, and across the entire organization.
  • Adaptability: The dexterity to pivot instantly in response to new insights and the resilience to absorb change and disruption.
  • Learning: A dedication to accelerated learning through rapid experimentation and relentless inquiry.
  • Impact: An unwavering focus on delivering tangible, meaningful, and ethically sound outcomes.

Accountabilities

To ensure clear focus, three accountabilities are defined to enable clear ownership: the Product Lead, the Delivery Lead, and the Delivery Team.

  • Product Lead (PL): The Product Lead (PL) is accountable for steering the team toward impactful outcomes. They do this by owning the Outcome Board and curating the Opportunity Pipeline, ensuring high-potential, testable opportunities. The Product Lead is a single person.
  • Delivery Lead (DL): The Delivery Lead (DL) is accountable for the framework's implementation and team effectiveness. They serve the team by safeguarding its focus, leading the framework's practices, and eliminating friction that slows the team's learning and delivery.
  • The Delivery Team: The Delivery Team is an empowered group of both human and AI collaborators who possess the capabilities and skills necessary to move an opportunity from idea to impact. Within this partnership, human members act as the Stewards of Value, accountable for outcomes and guiding the team's collective intelligence toward ethically and commercially sound results.

Streams

The Streams are the driving force of the framework, where ideas are rapidly turned into value. They are concurrent, rhythmic, continuous processes designed to enable immediate feedback, deep learning, and maximum flow.

  • The Team Stream: The primary active workflow for all daily work. It is used by the Delivery Team to collaborate, manage flow, and adapt their plan instantly.
  • The Evolution Stream: The formal learning and feedback loop for inspecting the team's process, capturing systematic insights, and defining actions to increase quality and effectiveness.
  • The Progress Stream: The transparency mechanism for inspecting progress toward outcomes. This process provides on-demand, real-time insights for stakeholders and the team.

Artifacts

The framework’s artifacts provide a shared understanding and make progress visible. They are designed to be lightweight and to enable rapid adaptation.

  • The Outcome Board: A single, high-level artifact that serves as the team’s North Star and real-time performance dashboard. The board visualizes the desired future state, the target business and ethical outcomes, and the Core Metrics (Outcome Achievement Rate, Experiment Speed, and Recovery Speed). It is designed to be the central hub for team transparency and instant decision-making.
  • The Opportunity Pipeline: An emergent, ordered list of opportunities testable through hypotheses. Opportunities are directly aligned to outcomes and are considered as the sole queue of experiments the team will pull from. Once an experiment is complete, its results are recorded directly within that item, forming a persistent validated learning log.

Part III

Measuring What Matters

A framework is only as good as the outcomes it produces. We focus on a few simple, practical metrics to measure our success. The Core Metrics are the starting point, not the end point. We expect mature teams to identify and add other metrics that are critical to their specific context.

Outcome Achievement RateOur primary measure of delivering value against our outcome.Example: If your goal is to increase NPS from 20 to 35, and you are at 29, your achievement rate is 60%.
Experiment SpeedOur primary measure of team speed and how fast we are finding value.Example: The total number of opportunities (validated or invalidated) that the team completed in a given month.
Recovery SpeedOur primary measure of how fast we resolve live issues.Example: The average time from when a problem is first detected to when service is fully restored.

Part IV

Scaling the Framework

The OptimalFlow Synthesis Stream

The framework scales through a model of interconnected teams. Integration is managed through the OptimalFlow Synthesis Stream, a dedicated channel for cross-team coordination.

A designated Delivery Lead facilitates dynamic interaction between the Delivery Leads and Product Leads of connected teams. This stream functions to resolve cross-team dependencies, identify strategic overlaps, and distribute insights, ensuring that operational improvements and learnings are rapidly scaled across the network.

Individuals on Multiple Teams

If team members are part of multiple teams, this framework can be applied to each team they belong to.
